Global Core Banking Enterprise: From Firefighting to Systemic Scale

Engagement Category: Organisation Design, Operating Model, Policy & Process, Governance Performance Systems, Recruitment

Client Context

A global core banking solutions group company expanding globally.

The Surface Catalyst

The leadership team engaged ConsonantOne with a familiar frustration common to growing mid market enterprises: "Our people aren't taking ownership, and delivery execution is breaking down."

What initially was presented as a manager performance issue led to an enterprise wide diagnostic audit to determine why capable professionals were struggling to deliver consistent results.

Diagnosis

Span of control is a margin decision. The structure was absorbing 6.8% of revenue in supervisory cost while slowing the decisions that protect it.

The Diagnostic Reality

Our audit revealed that the organisation didn't have a talent motivation problem, rather a strong employee engaged organisation which had an operational alignment problem.

Over years of growth, work patterns had evolved informally:

Undefined Ownership Boundaries

Functional teams described the same core delivery processes differently, leading to duplicated efforts and inconsistent handoffs.

Role Drift & Individual Dependency

Critical delivery decisions relied on the memory and willingness of specific key individuals rather than defined role responsibilities and processes.

Mismatched Workloads

Team capacity was unmapped. Several key contributors were stretched past limit through manual rework, unit testing fixes, and weekend coverage, while other team members were under utilised due to lack of KT.

The business hadn't been affected because people weren't working hard. It had been affected because the organisation had outgrown its informal operating model.

The Practitioner Approach

01

Process, Utilisation & Capacity Mapping

We conducted a comprehensive process mapping workshop across delivery teams, operational support, and leadership. We mapped how work actually flowed through the business, evaluated cross functional handoffs, created RASCI for better clarity and ease of operations and measured the exact workload and capacity distribution across teams.

02

Operating Redesign & Policy Frameworks

Working alongside execution teams, we redesigned end to end delivery workflows. We established clear role boundaries, standardised operational policies, eliminated manual handoff variables, integrating structured unit testing and automated testing protocols into the core delivery pipeline.

03

Performance System Architecture

To replace subjective oversight with clear accountability, we designed a structured performance management system. We aligned organisational objectives, departmental KRAs, individual KPIs, and review cycles into a scalable framework, ensuring every employee acknowledged and understood their exact contribution and success metrics.

04

Talent System & Execution

In parallel with the organisational transformation, we built and embedded a repeatable recruitment and onboarding infrastructure tied directly to the newly mapped role architectures. We then executed targeted hiring to fill critical capability gaps, leaving the enterprise with a self sustaining talent engine that operates independently without ongoing agency reliance.

The Outcome

Post the implementation period, the shift from informal firefighting to structured system dependency and ensuring governance transformed daily operations:

Drastic Reduction in Rework

Standardised delivery workflows and automated testing drastically reduced internal iteration cycles and delivery errors.

Restored Operational Balance

Eliminating operational friction meant teams delivered projects on schedule during normal working hours, reducing weekend stretches and chronic overwork.

Managerial Effectiveness

Managers shifted from daily firefighting and handholding to effective work delegation, managing structured outcomes and team capacity.

Executive Bandwidth Freed

With daily execution stabilised, the Founder and CXO team reclaimed critical strategic bandwidth allowing them to bid for larger banking contracts, launch new product lines, and expand into new geographic markets.

Institutionalised Talent Infrastructure

Onboarded key talent into structured, well defined roles while equipping the organisation with a self sustained hiring and onboarding system built for the long term.
